The 4-Level Skill Model
To use our calculator effectively, you should categorize your team using the standard 4-level approach:
- Level 1 (Trainee): Understands the theory but requires constant supervision.
- Level 2 (Basic): Can perform the task but needs occasional help.
- Level 3 (Independent): Performs the task to standard consistently without help.
- Level 4 (Trainer): Expert level; can teach others and improve the process.
Why Cross-Training is Your Best KPI
Cross-training is the practice of training employees to perform different tasks within the same process.
- Reduces Bottlenecks: If the operator at the "narrow neck" goes on break, another can step in.
- Increases Engagement: Employees feel more valued when they master multiple skills.
- Risk Mitigation: It lowers your "Bus Factor" (the number of people who can be hit by a bus before the project/process fails).
Practical Implementation Steps:
- Audit: List all critical tasks in your department.
- Assess: Be honest about current skill levels. Don't give a "Level 3" just to be nice.
- Target: Aim for the "3x3 Rule" – 3 people trained for every task, and every person trained for 3 tasks.
- Visualize: Keep the matrix on the shop floor (Gemba) for everyone to see.
